Is your workflow actually your advantage?
Every build-vs-buy debate hides a prior question nobody asks out loud: is the way we work actually how we win or just how we’ve always done it? Answer this first and the software decision mostly makes itself.
The core idea
When a team says “no tool fits how we work,” there are three very different things that can be true. The way they work might be a genuine competitive advantage faster, safer, or more precise than the industry standard. It might be an accumulated habit with no real payoff. Or it might be a liability: workarounds that calcified into process.
Each deserves opposite treatment. Advantages get protected with custom software. Habits get abandoned in favor of the standard tool. Liabilities get fixed as process problems before any software is bought or built to enshrine them.

Three things “our workflow is special” can mean
Case 1
It’s the advantage
The workflow produces outcomes competitors can’t match. Protect it build around it.
The signs
- ✓Customers choose you because of an outcome this workflow produces.
- ✓Competitors have tried and failed to copy it.
- ✓Forcing it into a standard tool would erase the difference.
Case 2
It’s just habit
The workflow is yours, but it isn’t winning anything. Adopt the standard and move on.
The signs
- ✓Nobody can name the outcome the special process improves.
- ✓The industry standard produces the same result with less effort.
- ✓The strongest defense offered is “we’ve always done it this way.”
Case 3
It’s a liability
The “workflow” is workarounds that became the process. Fix the process before buying or building anything.
The signs
- ✓The process exists to compensate for a broken tool or gap.
- ✓Only one or two people actually understand the whole flow.
- ✓Software shopping keeps failing because the process itself is incoherent.

How to decide
The customer test
For each “special” workflow, ask: what does the customer get from this that they wouldn’t get from the standard way? If there’s a concrete answer speed, accuracy, trust, price you’ve found an advantage worth building around, and custom software multiplies it. If the answer is silence, you’ve found a habit, and the standard tool is cheaper than your pride. If the answer is “without it everything breaks,” you’ve found a liability and the fix starts with the process, not the purchase order.
